ERP Data Migration: Moving Years of Spreadsheets Without Losing Your Mind

A practical guide to migrating master data and opening balances into a new ERP — what to clean, what to leave behind, and how to validate before go-live.

Ask anyone who has implemented an ERP what nearly derailed it, and the answer is almost never the software. It is the data — years of spreadsheets, half-maintained registers and item lists with the same product spelled four ways.

Migration is where implementations are won. Here is how to do it without drama.

Decide what actually needs to move

The instinct is to bring everything. Resist it. Migration falls into three buckets:

Must move — master data. Customers, vendors, products, raw materials, categories, units of measure, warehouses, and (for manufacturers) bills of materials. Without these the system cannot transact.

Must move — opening balances. Current stock quantities, and outstanding receivables and payables as of go-live.

Usually should not move — transaction history. Five years of past invoices rarely justify the effort of migrating them. Keep the old system read-only for historical lookups and start the new one clean. This single decision removes most migration pain.

Clean before you import, not after

Every hour spent cleaning a spreadsheet saves several hours of confusion later. Work through this order:

  1. Deduplicate. The same vendor under three spellings becomes three vendors, and your vendor-wise analysis is fiction from day one.
  2. Standardise naming. Agree a convention — and name the person who owns it going forward.
  3. Fix units of measure. If purchasing buys in kilograms and production consumes in metres, define the conversion once in the system rather than in every planner's calculator.
  4. Retire the dead. Items and parties you have not touched in years do not need to come along. Archive the sheet; import the living list.
  5. Fill the gaps. Missing GST numbers, addresses and contact details are far easier to collect now than mid-transaction later.

Use the import engine, but validate the output

Bulk import is what turns migration from months into days — FlexgrewERP imports master data from Excel, which is how most businesses move off spreadsheets quickly.

Two rules make it safe:

  • Import in dependency order. Categories and units before items. Items before BOMs. Warehouses before stock.
  • Import a sample first. Load twenty rows, inspect them on screen, then load the rest. Catching a column mapping error at twenty rows is a nuisance; catching it at two thousand is a weekend.

Opening stock deserves a physical count

This is the step most often rushed, and the one that most determines whether people trust the system.

Do a real physical count immediately before go-live and enter those quantities as opening balances. Not last quarter's numbers, not the spreadsheet's belief — a count.

If the system starts with wrong stock, the first person who notices will conclude the software is unreliable, and that impression is very hard to reverse.

Validate with a small, boring checklist

Before declaring migration complete, verify:

  • Counts match: number of customers, vendors and items imported equals the source file
  • Spot checks pass: pick ten items at random and compare every field
  • Totals reconcile: opening stock value against your count; receivables against your ageing list
  • Relationships hold: BOMs point to items that exist; items sit in the right categories
  • Nothing is duplicated: search for a few common names and confirm one record each

Plan the freeze

Between your final data extract and go-live, transactions keep happening. Decide in advance how to handle the gap:

  • Extract data on a defined cut-off date
  • Keep a short list of transactions that occur during the gap
  • Enter them into the new system on day one, before anything else

Going live on a month or quarter boundary makes this dramatically simpler, and keeps your reporting clean.

The mindset that works

Treat migration as a data-quality project with a software deadline attached — not as a technical export/import task. The businesses that emerge happiest are the ones that used the migration as an excuse to finally fix their item list.
