How to Improve Machine Utilisation on a Busy Shop Floor
Most plants have more capacity than they think — hidden in queues, changeovers and idle time nobody measures. Here is how to find it before buying another machine.

When a plant feels full, the instinctive conclusion is that it needs another machine. Sometimes that is true. More often, the plant is busy rather than productive — and the difference is capacity you already own.
Before signing a capital order, it is worth finding out which.
Busy is not the same as utilised
A machine can be occupied all day and still contribute very little: running an unnecessarily small batch, waiting between jobs, being set up repeatedly for changeovers, or producing output that later gets rejected.
The useful question is not "is it running?" but "is it running the right job, without avoidable gaps?"
The four places capacity hides
1. Queues nobody can see
One machine backs up while another idles, because loading is decided by whoever is standing there. Nobody has a view of all machines at once, so imbalance persists for weeks.

2. Changeovers scheduled by accident
Jobs sequenced by arrival order rather than by similarity mean setup after setup. Grouping similar jobs — same tooling, same material, same settings — often recovers more hours per week than any equipment purchase, at zero cost.
3. Waiting for material
A machine sitting idle because material was not staged is the most avoidable loss of all. This is a planning failure, not a floor failure: it means the job was released before material availability was checked and reserved.
4. Rework
Output that fails inspection consumes machine hours twice. Rework is capacity loss disguised as production, which is why it rarely appears in utilisation discussions — the machine looked busy both times.
Measure before you improve
Impressions about utilisation are unreliable, because everyone remembers the crises and forgets the quiet hours. You need three things recorded:

With those, process efficiency reports show which processes and machines consistently underperform — and, just as usefully, which ones are fine despite the complaints.
A practical improvement sequence
- Get visibility first. Even a simple live view of current job and queue per machine changes behaviour within a week, because imbalance becomes embarrassing rather than invisible.
- Fix material staging. Reserve material at planning, stage it before release. This removes the idle time that is cheapest to eliminate.
- Sequence for changeovers. Batch similar jobs deliberately. Accept slightly later starts on some jobs in exchange for fewer setups overall.
- Attack rework at its source. Use rejection reasons to find the recurring cause — a process, a machine, a material — rather than treating each rejection as a one-off.
- Then reconsider capital. If utilisation is genuinely high after the above, the case for a new machine is now evidence-based rather than emotional.
Watch the constraint, not the average
Average utilisation across all machines is a comforting number that hides the truth. What governs your output is the bottleneck — the machine everything queues behind.
Improving utilisation on a non-bottleneck machine produces more work-in-progress, not more finished goods. Improving it on the constraint increases what the whole plant can deliver. Find the constraint first; spend your effort there.
The realistic outcome
Plants that go from informal loading to visible queues and deliberate sequencing usually find meaningful capacity without spending on equipment — and, just as valuable, gain the ability to quote delivery dates from queue arithmetic instead of optimism.
